Quick answer: Most real estate business plans don’t work because they aren’t really plans at all. They’re a number, like “$100K” or “double my business,” with nothing underneath it. A plan that works is built around your strengths, the life you want, and your real numbers, and it’s backed by systems and routines you check every week. Without that, staying busy feels like progress, but the end of next year looks exactly like this one.
“I already have a plan.”
I hear it every single fall. And every time, I ask the same question back:
How’s it working for you?
Not “do you have one.” How is it working.
That question usually gets a pause. Then an honest answer. The plan was written in January, filed somewhere, and hasn’t been opened since. Or it’s a number on a sticky note. Or it’s a plan someone else handed them that never really fit.
If that sounds familiar, you’re in good company. Most agents are running a plan that was never built around them, if they have one at all. I don’t say that to be mean or harsh. I’ve totally been there as a real estate agent myself. Let’s fix that before 2027 gets here.
In my experience, most agents don’t actually have a business plan. They have a number. And a number isn’t a plan. It isn’t even a goal. It’s a wish.
Even among agents who say they do have a plan, a 2026 survey found almost half say it never actually worked for them. Not because they don’t want to plan, but because they couldn’t find a plan that reflected how they actually work.
Here’s what I see over and over again:
And here’s the part nobody likes to hear:
If your plan doesn’t change what you actually do every day, it can’t change where you end up.
Let’s be honest about something. Real estate can be a little addictive in the best and worst ways.
A new lead source. A new app. A new script, a new farm, a new shiny object every week. Phones buzzing, fires to put out, deals falling apart and coming back together. In the moment, it’s exciting. It’s stimulating. It gives you a rush.
But that rush isn’t progress. It’s actually you spinning out of control.
When you’re bouncing from shiny object to shiny object and reacting to whatever lands in your inbox, you’re not running your business. It’s running you. That’s why you feel so drained at the end of the day, even when you can’t point to what actually moved the needle.
And when you zoom out, it’s the same thing on repeat. Same reactive days. Same scramble for the next deal. Same results at the end of the year. Jim Rohn used to talk about the person who says they have ten years of experience, when really they have one year of experience repeated ten times. No real improvement. No real innovation. Just the same year, over and over.
If you don’t change what you’re doing or how you’re doing it, the end of 2027 is going to look a whole lot like the end of 2026. The market won’t be what decides that. Your choices will.
I know “change” is a hard word. It sounds like more work, more risk, more of the unknown. So let’s not focus on the change. Let’s focus on what’s on the other side of it:
That’s what intentional change gets you. Not more chaos. A different year-end.
Before you set a single number for 2027, sit down with your current plan (or the number in your head) and answer these honestly.
If you answered “no” or “I’m not sure” to two or more, that’s not failure. That’s clarity. It tells you exactly where your 2027 plan needs to start.
A plan that changes your year isn’t longer or fancier. It’s built intentionally, in the right order, and it’s built to be used.
I’m a planner to my core. For years, the national team I helped lead ran on the EOS Traction system, with a weekly scorecard and a number for every single person. That rhythm is how we hit our retention goals and kept our sales on track. Not because we felt like we were on track. Because we knew.
That’s what I want for you. Your year-end shouldn’t be a surprise. You shouldn’t be sitting with your tax preparer in March, finding out what you made, what you spent, and what you actually took home for the very first time. Just like grades in school, where you stand should never be a surprise. Business owners run on fact, not feeling. Your plan is how you get there.
When your plan is built around you, a few things shift almost right away.
You stop chasing every shiny object, because you know what’s actually working. You leverage your plan as a filter for the things you say yes to and those you turn down. You spend more time on the activities that bring in business and fewer hours on busy work. You stop feeling guilty about a Saturday off, because you know you’re on track. And you start enjoying your business again, because you’re doing it your way.
That maximizes the impact and reach of your time, money, and effort on everything, and it compounds into significant growth throughout your business.
Look, the forecasts for 2027 aren’t pretty. Rates are expected to stay high, and home sales may look a lot like this year. But here’s what I’ve seen in every market since 2007: even in the hardest years, someone has their best year ever. It’s never the agent with the most luck. It’s the one with a plan, a system to work it, and a reason people choose them.
Why not you?
Most real estate business plans fail because they start with a round number instead of the agent’s life, strengths, and real numbers. They’re often borrowed from someone else’s playbook, never measured, and written once without weekly or quarterly check-ins. A plan that isn’t tied to daily activities and reviewed regularly can’t change results.
Your plan is working if you can say, by the numbers, whether you’re on track right now AND you’re enjoying it. Track your prospecting time, conversations, appointments, contracts, and closings each week, plus where each closing came from and what it cost. If you only know how your year went when you file your taxes, your plan isn’t working for you.
A real estate agent’s business plan should include a clear picture of the life you want, the income that life requires, your average sales price, commission, split, and expenses, the number of closings you need, the lead sources that fit your strengths, weekly activity targets, and a routine for reviewing it every week and every quarter.
YES! 1000%! A slow market is when a plan matters most. Major 2027 forecasts expect mortgage rates to stay elevated and home sales to stay close to 2026 levels, which means fewer deals for agents who wait it out. Agents with a plan know where to focus their time and money, so they can still grow when others stall.
November and December are the best time to build next year’s plan. What you start now is what you see results from in the first and second quarters, so planning in Q4 gives you a head start while many agents take their foot off the gas for the holidays.
If you read those 5 questions and thought “yeah, that’s me,” you don’t have to figure it out alone.
On Wednesday, December 9, I’m hosting a live 2-hour 2027 Business Plan Workshop for real estate professionals who want to grow differently next year. We’ll build your plan together, around your business, your life, your goals, and your strengths. Not a template. Not someone else’s playbook. Yours.
